I sometimes feel that the flashback/forward can be pretty overused too.
I like to start the minimum amount of time possible before the defining event of the story. And I like to give the reader the minimum amount of information necessary to understand what's going on.

It depends on what kind of story you want to tell. Some stories lend themselves better to being told all in one go, others to being told in episodes. If you're planning on splitting a story up into episodes, you should ask yourself "Does each of these episodes stand on its own as a story?"...
