Personally, I prefer introducing characters the way you do in a film or television series. They enter the scene, have a Character Establishing Moment to show the player what the character is like, and the plot continues on to the next scene.

Tally Ho! by Kreg Segall does not contain music, sound effects, nor images. I consider it my Game of the Year because of its quality writing and huge range of choice in the game. However, you can argue that it is an IF game, rather than an VN.

For visual novels, I tend to prefer protagonists that have pre-written personalities, instead of being blank slates or characters whose whole/core personality you shape. Visual novels are story-heavy, so it's important for the protagonist to have a clear personality so that they can affect the story...
