I've used Slack in that fashion (mainly the communication side of productivity). It's good to keep an "off-topic" or "random" channel to handle stuff that's unrelated to the project. Trello and Jira (not necessarily together) have worked well for task tracking.

Pixel art is a tough sell for me. That's not limited to VNs, though. I've played games that could only support four different colors on-screen at once. I feel like I've paid my dues in full :)

Follower retention was decent. We tried to avoid getting spammy with posts/emails, though. Many posts announced contests or simple giveaways, which encouraged people to stay on the lists.
