Learn to code, even if you dont use it in your games, its an important skill to have in todays day. Python isn't a very hard language to learn compared to other more complex ones from what I've heard, so its a perfect way to get your feet wet.

Finish the story first. Do your artists a favor and dont force them to sit around and wait until the writing is done. I played katawa shoujo a long time ago and thought to myself "huh, I can do this too"

Also, the only thing I can really do is draw and maybe write and VNs are the only 'games' that have a heavy emphasis on the drawings

I'd say to look at cartoons and see how they exaggerate certain features features. I'm very certain no two disney characters look similar for example. I also think it would be a good idea to study why some shapes register in our minds and why others dont, that would help alot with making characters ...

If youre relatively new to making VNs or have a smaller group, then I'd recomend starting with a smaller project at first and build it up if it works out, maybe stick to only one or two routes at first. I like clip studio for its perspective tools and inking, no other software comes close to it in those regards. Plus, its relatively cheap and goes on sale really often.
