How do you keep characters from becoming cardboard cutouts, especially when dealing with a lot of characters? What techniques do you use?

Just curious, since it's recently been pointed out to me that my characters sometimes lack depth.

Thanks. I'm really glad you overall like my writing. I'm planning to add more depth for the characters as things go on, though now that you pointed it out, Demetri could use a more distinct character. Thanks for the feedback!

I want to let the character choose their gender. This would also change the sprite. Originally I thought I would do something like...

But that always gives me a guy sprite, regardless of the gender I choose. Help?
